When full replacement is the right call

Six signals that say repair is past the point of economic sense:

1. Multiple leaks — three or more active entry points, or a single leak that’s reappeared after previous patches

2. Roof age — felt over 15 years, EPDM/GRP over 30 years, slate over 80 years (Welsh slate often outlasts that), concrete tile over 50–60 years

3. Visible deck rot — soft spots underfoot, sponginess, water staining on the ceiling below the roof

4. Sagging or dishing in the roof line — structural fatigue, not just membrane failure

5. Surveyor flagged at property purchase or insurance claim — Cat 2 or Cat 3 defect on a survey will price down by £2,000–£10,000

6. Building Regs trigger — any work over 50% of the roof area renews the obligation to upgrade insulation to current Approved Document L 2022 standard (U ≤ 0.18 W/m²K)

Roof replacement options

Pitched roof — full re-roof

Strip the existing tiles or slate, re-batten with fresh treated battens, breathable membrane (Tyvek or equivalent), then re-cover. Typical 3-bed semi:

  • Concrete tile re-roof £4,500–£8,500 fitted (most common UK choice)
  • Clay tile re-roof £6,000–£10,000
  • Welsh slate re-roof (new) £6,500–£12,000
  • Welsh slate re-roof (50% salvaged + 50% new) £4,500–£8,000 — saves money where original slate is mostly sound
  • Stone slate re-roof (Yorkshire stock) £8,000–£15,000+ — premium material, harder to source

Flat roof — strip-and-replace

Strip the existing membrane, inspect deck, replace any rotted boards, fit new membrane:

Why CPC tells the truth about replacement

Google’s keyword data tells us competing roofers pay extreme amounts to put their ad in front of homeowners typing “roof replacement [town]”:

Those numbers reflect what a converted job is worth. £25 per click means roofers calculate they’ll close enough of those clicks at high-margin replacement-job prices to make £25/click economic. Five questions to ask any roofer quoting on roof replacement

1. What’s the spec — material, manufacturer, warranty? Should be a named tile/slate/membrane manufacturer with a written warranty (20+ years for membranes, 25+ years for tile/slate).

2. What’s the U-value of the finished roof? For pitched: should be 0.16 W/m²K or lower (post-2022 build requirement). For flat: 0.18 W/m²K or lower for warm-roof retrofit; non-applicable for like-for-like cold-roof replacement.

3. What scaffolding, skip, and waste-removal is included? All three should be in the fixed price. If a roofer quotes the roof and adds £400 for skip later, walk away.

4. What’s the contingency for hidden problems? Decking rot, hidden joist damage, lead flashing failures revealed during strip — should have a written cap (£300–£800 reasonable, depending on roof size). Open chequebook = red flag.

5. What’s the timeline and what happens if it rains? A typical 3-bed semi re-roof is 5–10 working days. Rain delays add 1–3 days. Make sure the quote includes full weatherproofing during the strip (tarp at end of each day).
